KomikoAI (Story Engine) — User Incentive Framework

The Problem

As an early-stage AI animation SaaS platform, Komiko had limited features and lacked clear insight into users' core needs and use cases. This created friction in the user journey, leading to low customer conversion and retention and a growing need for stronger product differentiation and customer incentives.

Solution and Contribution

I engaged directly with anime creators and business customers to uncover pain points, use cases and preferences. By actively bridging Sales, Engineering and stakeholders, I designed, built and demonstrated solutions including Image Playground, studio networking events, tiered user incentives etc., successfully expanding customer reach and increasing user conversion.

User Research

Uncovering Customer Needs & Pain Points Through Direct Conversations

I maintained direct, ongoing conversations with both individual creators and business customers to understand how different users actually use and expect to use Komiko.

  • Engaged business clients directly: Reached out to animation studios, streaming platforms and other B2B prospects to uncover use cases, feature needs and adoption barriers.
  • Stayed close to creators: Connected with users day-to-day through Discord, X, and Instagram, continuously gathering feedback, requests, and pain points.
  • Identified different customer priorities: Individual creators valued community, artist networking and creative engagement, while business clients prioritized broader use cases, feature scalability and low latency.

Solution Discovery

How do we turn distinct customer needs into scalable solutions?

Based on recurring customer feedback, I worked across Engineering, Marketing & Sales and key stakeholders to translate distinct B2B and creator needs into two focused solution tracks.

  • Business Solutions: Defined 8 high-priority capabilities around key production workflows, including expression control, style presets, character consistency, batch generation etc.
  • Creator Community: Built solutions to strengthen the creator ecosystem through work showcases, AI creation forums, tiered rewards, digital merchandise and artist networking events.
  • Cross-Functional Execution: Partnered with Engineering on feasibility and implementation, while aligning with Sales and Marketing on customer demand and rollout priorities.
  • Measure & Iterate: Tracked feature adoption, demo-to-signup conversion, and user feedback to validate impact and continuously refine solutions.

Throughout implementation, I worked closely with Engineering, Sales, Marketing and stakeholders to turn customer feedback into product improvements, lead solution demos, validate new features, and continuously iterate based on customer response and performance data.

  • Turn Feedback into Action: Translated customer insights into requirements and prioritized improvements with Engineering.

  • Iterate & Align: Followed up after demos and launches, sharing insights across Sales, Marketing, Engineering, and stakeholders to guide each iteration.
